1. How fast and cost-effective the project is

When we receive a project task, the boss or leader will formulate a series of objectives and requirements, such as good quality, fast speed, saving money and so on.

But like Heisenberg uncertainty principle, meeting one requirement often fails to meet another. As shown in the figure below, if we want to be fast and save money, the result is ugly. If we want to be fast and good, we will increase the investment of resources. The result is expensive. If we want to save money and be good, we will work slowly and wait. But the boss said, if I want to be fast, good and economical, I can only silently hold out the word: get out!


What’s more, an e-commerce platform publicly publicized “more fast and better province”, which is further than the previous “better fast and better province”. However, according to my own experience, this e-commerce can only be regarded as “fast” and “good”. The “more” is not as good as a treasure, and the “province” is not as good as a sunset. Therefore, some goals are often just our beautiful vision, but the possibility of realizing them all is very low.


2. Basic objectives of project management

In other words, the “more, faster, better and more economical” publicized by an e-commerce platform above happens to be the four major objectives of project management: scope, time, quality and cost.

In this sentence, every word is very important. “Within the specified time” is the limit of time. It is impossible to invest unlimited time in doing anything; “Within the approved budget” is the cost limit and cannot exceed the budget; “Predetermined scope of work” is the scope goal. We cannot expand the scope of demand endlessly according to the requirements of Party A. the “expected quality and performance” is the quality goal. Perfection is endless when doing anything, but our expectation is to achieve the predetermined quality goal.


Among the four goals, time and cost are the best understood. In short, they are deadline and money; The goals of scope and quality actually go against our conventional cognition.

In our traditional thinking, doing more is always good, but doing more means “the more you do, the more you may be wrong” and “the greater the responsibility of later maintenance”. We are not saints who decide to be smart. We are bound to make mistakes in doing things. There may be thoughtless places in the product, and there may be bugs in the code developed and written. This is inevitable. In theory, as long as there are problems or errors, we should provide post maintenance services.

For example, in a customized OA project, in order to make OA easier to use, the product manager “arbitrarily” added a SMS reminder function to users to remind users to approve some important matters. This function is not in the terms of the contract, but added by the product manager for the convenience of users. At the time of delivery, users were full of praise for the surprise function, and the product manager maintained the image of the enterprise to some extent. But one time, the user didn’t receive an important SMS reminder, which delayed an important approval, and the user complained angrily. The product manager was very helpless. He didn’t know that he didn’t “add that function without authorization”. He thought it was icing on the cake. Who knows it was icing on the cake.

Let’s talk about quality (performance). Although we always say “there is no best, only better” to express our pursuit of quality, one of the essence of human beings is to “say one set and do one set”. Or take software development as an example. Who can guarantee that there are no bugs in the code they write? If you want to ensure that there are no bugs, it must be repeated inspection and testing, which requires more time and money. In addition, for our daily smart phones, different prices correspond to mobile phones with different performance and quality. The performance of the 1000 yuan machine is certainly not as good as that of the flagship machine, but where is the cost, “how big a bowl to serve and how big a meal to eat”.

3. Relationship between construction period and cost

Intuitively, in the case of the same workload, the shorter the construction period is, the investment of human resources usually needs to be increased, resulting in an increase in cost. On the contrary, the longer the construction period is, the lower the cost will be.

However, the cost cannot be reduced indefinitely. It has a limit. In fact, the relationship between construction period and cost is shown in the figure below:


It can be seen that the relationship between construction period (time) and cost is a smile curve. When the construction period is relatively short, the cost will decrease with the increase of time, but there will be an extreme point of cost. Beyond this extreme point, the cost will increase with the increase of time.

The right half of the smile curve is due to the fixed costs of our enterprise’s daily operation, such as the salaries of senior executives and functional colleagues in the company, and then such as the amortization of the cost of enterprise office space and computers and various office supplies. These costs are linear. These expenses are inevitable regardless of whether there are projects on hand or not and to what extent the project is carried out.

When the cost is the lowest, the corresponding construction period is called “optimal construction period”. However, due to too much uncertainty of the project, it is difficult to control the completion of the project at the optimal construction period. Therefore, we allow the construction period to fluctuate appropriately up and down the optimal construction period, that is, our reasonable construction period. As long as the project is completed within a reasonable construction period, our cost is low.

4. Advanced objectives of project management

The ancients said, “you know etiquette when you are in a barn, and you know honor and disgrace when you have enough food and clothing.”

In project management, when we complete the basic objectives of project management, when a small start-up company begins to grow into a medium and large-scale company, it considers not only whether a project can be profitable, which requires the pursuit of advanced and high-level objectives of project management.

The satisfaction of all parties is external. It is inevitable that there will be many interested parties in the project. If the enterprise pursues its maximum interests, it will inevitably cause the interested parties to lose certain interests. However, “people float in the Jianghu, how can they not be hurt”. Otherwise, “take a step back to broaden the sky”, make less money for themselves and let the relevant partners make some money, truly realize win-win or even win-win, and lay a foundation for sustainable cooperation in the future.

Strategy is for the future. Sometimes when an enterprise wants to develop some new business directions, the first step is to undertake a new business project, which is often the most difficult. At this time, there will be a situation of “losing money and shouting”. Even if the first business pays tuition fees, it will be completed to customers with very low profits or even loss. First, make its own performance, and then slowly develop the market.

In addition, for example, the birth of wechat is the layout of Tencent’s mobile Internet strategy. Wechat invested a lot of resources in the early stage and did not make a profit for a long time, which is unimaginable in many traditional industries. Another example is the game industry. Tencent launched n chicken eating mobile games at one go, and Netease did not show weakness. It also madly launched its own chicken eating mobile games. The speed of producing games is inferior to that of sows. Pursuing such a fast result is bound to sacrifice other basic goals, such as investing more resources, to grab market share into its own hands. This is the strategic layout.

5. High level objectives of project management

As the saying goes, “look up to the stars and keep your feet on the ground.”

While pursuing survival, enterprises must also consider the high-level objectives of project management: people-oriented, social responsibility and environmental friendliness.

Whether internal or external, many people participate in project management. We should ensure everyone’s physical and mental health and not harm people’s interests for the completion of the project. This is people-oriented; Project management should also pursue social responsibility. From a certain point of view, all enterprises are given by society.
