Introduction:In the twinkling of an eye, half of 2020 has passed. It’s time to make a mid year summary. In this article, Xiao Yi, senior technology expert of Ali entertainment, summarizes his growth and harvest in the past six years in Ali, and shares some of his thinking methods in work and some of his insights on life, hoping to inspire the students.

Only by observing one’s own growth can one gain greater growth

For a long time, I’ve been doing things based on my nature or instinct. It’s not that I don’t think, but I’ve never thought about why I think so. The biggest awareness in the past year is to gradually look inward, how to do, how to think, how to grow, why do you think so, why do you do so, grasp the thinking process, let more nature or instinct exposed, look inward at the logic of doing things, so as to establish your own system to think and think about problems. In this process, I gradually formed a series of “rules” that I followed in the process of growing up. I think this is my biggest growth in this year.

1. Relearn from children

My daughter is one and a half years old. She can gradually recognize all kinds of fruit cards on the wall. Although she can’t say, when I ask questions such as where the apple is and where the pea shooter is, she always points to the right position quickly. I’m so happy with this rapid growth that I can’t help thinking about how she learned it? Conscious observation shows that she always adheres to the simplest rule: imitation, repetition, learning and learning the next. In her growing process, she always adheres to such a small cycle, which is constantly expanding her cognitive circle.

The above pictures in order can represent the profound inspiration I gained from observing the growth process of my children. On the far left is a small cycle, the key of which is “know how to learn”. This process is similar to the process of deliberate practice, but it focuses more on small and specific things or even a little progress. The value of this small cycle is to examine, perceive, reflect and consolidate, which can bring great motivation to learning. I put this cycle into practice in the process of leading my son’s study of various subjects. By repeatedly confirming “how to do it”, I encouraged him to grow up, and the little guy’s confidence in facing difficulties became more and more sufficient. The three pictures on the right are the expression of gradually rising levels, from deliberate practice to the boundary of cognition, and then to the spiral growth in a longer time dimension, which basically constitutes the inevitable process of growth.

What’s the hardest part? I think it is the persistence of the circulation process and timely stop loss.

We all know that the exponential distribution of compound interest tends to be smooth for a long time at the beginning, and it takes a long time to reach the inflection point, which requires persistence, because only persistence can produce compound interest with the catalysis of time. I think the only way to make the turning point come quickly is to persist in training the thinking card point of “know how to learn” and to strengthen the psychological representation of a certain thing, a certain kind of skill or a certain concept through deliberate practice. In addition, to overcome the inner anxiety, let yourself slow down (please note, slow down is not a problem of speed, but the standard problem).

But it’s not always insisting that we can usher in an inflection point. There’s another layer here, that is, to “stop losses in time.” Buffett said his investment principles: rule no 1, never lose money; rule no 2, never forget rule No.1. At first glance, the second one sounds like nonsense, but after careful understanding, it is actually the deep meaning of “stop loss in time”: we must ensure the progress inch by inch, and we must care about the gain and loss inch by inch. Only in this way can the comfort zone continue to expand. We can master a skill or a knowledge in a very short time, but if there is no output or practice, we will lose this gain very quickly, because forgetting is nature. The essence of timely stop loss is to fight against forgetting, and the best way to fight against forgetting is to constantly repeat, use and practice. In the book cognitive nature, it is mentioned that the memory nerves form synapses through searching to make a knot for memory. This knot is just like the constant training, stimulation and tearing of muscles and nerves in the gym to make him grow again. It is also a process of growing muscles. Therefore, in order to grow up, we must learn to stop loss in time.

This is what I learned from my children last year. I have been constantly urging myself to complete a single small closed loop, constantly repeating and evolving. I hope I can quickly meet the inflection point and walk out of the complete compound interest curve.

2. Everything has its own rules

In the book never thought of, Wan Weigang said: the knowledge and skills that people master are by no means scattered information and random actions. Most of them have some kind of “structure”, and these structures are models. And powerful people, or elites, are those who are good at mastering and using these models to solve problems. I understand that the model here is the “rules” and also the routine we often say.

Extending to the growth of team and management in the past year, I learned the power of organization from the sharing of many senior students. All models are abstract. This point is interlinked with the abstraction in the technical field. For example, how to draw a good framework shared in the team last year is a summary of the rules. For another example, the periodic management action of performance management is abstracted as a model of setting goals, pursuing process and getting results. Once the formation of rules, and based on the rules to start thinking, will make the whole process to achieve twice the result with half the effort.

So how to find the “rules”? My experience is always asking myself: How did I learn? I think that the key to the formation of rules and regulations lies in the process of awareness, examination based on the results, re thinking and precipitation, cognitive practice, repeated confirmation and re cognition. Of course, I can refer to other people’s ideas, but I think my own thinking is the most useful. Everything has its own rules and regulations. As long as you are willing to work hard and work hard, and dare to work hard in your mind, I believe you will get great results.

In the past year, the team has made solid thinking and implementation in management practice. Through the core team’s repeated review, thinking and discussion, the team has strengthened the execution times and formed a driving model in line with compound interest. If the “rules” of doing something are repeatedly applied to the spiral of learning, persistence and practice, then I can gain much faster growth than others or myself in this matter. This is my biggest gain in management growth in the past year.

3. Live seriously and work happily

In September last year, the team had an outing in Phuket. During the outing, I found that many students who were very low-key in their daily work were full of bright spots in the outing. I suddenly found that each of our classmates is an iceberg. What we show in our work is only the visible part of the iceberg, and the daily life under the iceberg can reflect a person more truly and comprehensively, which gives me great inspiration and makes me think more deeply about the wisdom behind “serious life, happy work”.

I think serious life must learn to appreciate, to humbly appreciate everyone you come into contact with, and find the shining point on others. This is my biggest harvest in going out. This kind of appreciation makes me more and more tolerant, able to tolerate and accept people or things that I couldn’t accept before, and more inward looking at myself. This kind of tolerance also makes one’s heart more and more open, more able to accept different views, and gain a lot of growth experience that used to belong to the “blind area”. This process needs cultivation and inner humility. A person may have no charm at work, but he is a very shining person in life. Maintaining humility can make him see a complete person.

Serious life is also an attitude, but also an understanding of life. In the past, I always felt that I was in a struggling age. I never paid too much attention to life, and I never believed in the balance between life and work. My enthusiasm for work and energy were far greater than my life. I think people’s energy is limited. We must put the most vigorous stage into the promotion of career and personal ability. So I have never thought about “serious life” carefully. I just stop shouting and talking. I have a narrow view of the relationship between life and work. After going out, I have a different thinking.

We often mention a question: how to balance life and work itself? Here is a word called “balance”. I don’t know what the image of this word is in your mind? The first thing that appears in my mind is “balance”. Either I put myself into life and don’t pursue too much in my work, or I think more about work and live more for work. This narrow understanding of work and life is actually a profound obstacle to my further thinking. I’ve been looking at it this way for a long time. The fact is that work is a part of life. It is an inclusive relationship. What is life? Life is life. Life includes career (work), family (life we often understand), children, education, hobbies and so on. The book “seven habits of highly effective people” mentions “bucket life” when it talks about “important things first”. This bucket can hold big stones, small stones, sand and so on. Work may be a big stone for me. It carries a lot of values and economic foundation of my life. This book makes me feel that life can be promoted in an all-round way, and the core is that we need to identify In every role of our life, we should undertake the “important but not urgent” matters, and then do it well, do 20% of this key, constantly learn from them, and take “comprehensive promotion” as the principle, rather than a one-sided focus as the direction. And thinking and inspiration in daily life can actually be very good for work. It’s a kind of wisdom to find beauty, find pain, and seek advantages and avoid disadvantages in human nature. It’s also the growth gained in serious life in the past year. I’m constantly strengthening this understanding and practicing this value.

The underlying logic that keeps me going

The above words are more about the growth of the past year. The following contents are my reflections on the past six years, which can also be regarded as a summary of the past six years.

At this moment, I am the only one

This is my favorite Ali dialect. Before it became a value, too many stories nourished me through these eight words. These eight words contain a sense of mission, a sense of responsibility, responsibility, passion, but also contains a kind of heroic spirit of “who else to give up”. I’m very curious about the bottom and middle part of the new six pulse triangle, which is “not me at this moment”, whether it’s coincidence or intentional. In my opinion, this is the endogenous source of power for all other values, which is very, very critical in both personal growth and the protection of customer value. From my historical experience, there are at least three points on how to maintain the endogenous passion.

1) Remain idealistic

There are two modes of thinking in the book lifelong growth: fixed mode of thinking and growth mode of thinking. The figure below is a comparison of the two modes of thinking. In the face of various situations, the two modes of thinking have different understandings. This book talks about continuous changes through observation and training. In fact, this is similar to the difference between idealism and realism that we often mention. The characteristic of idealism is that it is very silly and naive. Over the past six years, I’ve been through a lot of pits and done a lot of things. Thanks to the people who have led me along the way, I’m naive: full of expectations for the future, willing to keep trying, not complaining and self-motivated.

2) Keep optimistic

During my six years in Ali, I have changed actively once and passively n times. In the past experience, I think the best way to change is to remain optimistic. No matter how complicated things are, whether things are a pit or a pot, finding problems will naturally become very exciting. The inner OS is: I need here, this is an opportunity for growth; facing bigger problems, bigger pits, OK, it’s time for me to turn the tide. I think it is such an internal drive, such an idealistic simplicity, that I have persisted for six years. Looking back on the past six years, I don’t mean how well I’ve done and how positive I’ve been. I’ve been in low times, but I always regard optimism as my “average” in my heart. It’s only a matter of time before I return to the “average”. In the most difficult time, you might as well read more “local dialect”. Behind every local dialect is a story, and every local dialect is a condensation of wisdom. In different periods, different stages, maybe one sentence will make you transparent and produce courage and heroism.

3) Giving meaning to work

It’s impossible to do everything according to one’s own expectations at work. More or less, there will always be some “chores” and “coolies” that everyone understands. In a project or a period of cooperation, you might as well ask yourself what you want to be remembered by others? Then give meaning to the work. I remember last year’s women’s Volleyball World Cup, when the reporter interviewed Lang Ping, she mentioned that everyone should have a “sense of mission” to serve, and give every serve meaning. The general meaning is: you can’t say that you are conservative because you are afraid of mistakes, so everyone has to attack the opponent and serve a very good ball. You have no responsibility for mistakes, and you have completed the task of serving, but the other side can easily organize An attack puts pressure on a teammate. This may be what I want to say about “the meaning of work.”. No matter how small things, can find their own “sense of value”, do things well, let teammates more relaxed.

2. Be responsible for the result, because I am different

After entering Alibaba for a long time, I asked myself to “stop the problem when it comes to me” and try my best to make the user feedback problems or online alarms. As long as I see or assign them to me, I want to close the problem and give the final reason or result. This process may span many teams and the whole business chain. Whenever I want to give up, the belief that “the problem is up to me” will jump out and despise me. All the way down the result is that personal ability in that stage has a rapid growth, personal influence in the team is also growing.

Later, this self demand became “because I’m different” (because my participation can make things different, better, more efficient, or more methodical). After flying pigs to barley and then to the Olympic team, the belief of “because I’m different” has gradually replaced “the problem is up to me”, but it also often jumps out Look at me.

1) “Because I am different” is to constantly improve the standard of doing things

Being responsible for the results is the most intuitive interpretation of “because I am different”. The results here correspond to different levels. In fact, different levels correspond to different standards. Behind the different standards, there are different degrees of pay. For example, in the daily development work, if the standard is to finish the part I am responsible for, it may be at the individual result level; if the standard is to finish the part I am responsible for, and at the same time pay attention to the final goal of the project, to ensure that all partners get the results together, it may be at the result level of the project; if the standard is: I want to finish the work At the same time, I know the meaning behind it. I will start to plan for the future as a whole and work more systematically. That may be the team or a higher level.

Everything has its own level (level = standard), “because I’m different” is to constantly improve the standard of doing things. The higher the standard, the more people can have a deeper understanding of a thing. Over time, it will form the distinction of ability, which will create a different growth rate.

2) “Because I’m different” is make different, make impact, make friends

This 3M rule is not my original, but comes from a HR elder sister who has left her job. She said that these are the three principles guiding Ali to do things in her past career. This interpretation is more constructive. To give full play to subjective initiative, we should always maximize our personal influence like a candle. Make difference in any possible place to make small and beautiful changes; starting from small things, starting from little things, starting from people around you and setting an example, you may be able to exert influence in the Department, BG and the whole group, and have the courage to try and make And we should always remember that we do a lot of things in our work, and ultimately find that what we leave behind is not the thing itself, but the impression that we leave to others when we do things, and the label that others give us, so make friends, this kind of impression / label is the storage of friendship, which can support us to do more things with you and me.

3. Never “ass decides head”

Here, I want to express two meanings. One is that we need to “evolve”. We need to constantly discover and perceive changes in the world, and adapt to changes faster. Sometimes, where you are is more important than what you do. The other is the pattern and vision, which means that we should not be limited by our level, role and perspective.

1) “Open the eyes of heaven”

“Open the eyes of heaven” is a very vivid word in my opinion. The sheep on the hillside have more advantages in dealing with wolves than those at the foot of the mountain. Although we may still be at the foot of the mountain, we should be sensitive to what happens around us and extend our cognition to the middle of the mountain. For example, if you go to see the big bulls in various fields, what are the technological trends and changes? Gradually let yourself see, believe and shape. In fact, it can be applied to the metaphor of “black hole” once again. The world is three-dimensional. Everything, thinking and thinking are hierarchical. What we have to do is to constantly improve our thinking level and our pattern. At least we have to raise ourselves one or two levels to discover and perceive the changes in the world. Only in this way can we keep moving forward.

2) Looking up at the starry sky, down to earth

It’s very important to “open the eyes of the sky”, but it’s more important to be down-to-earth. If you blindly pursue and look up at the starry sky, it’s easy to lose focus and get possessed. The reliable way is to combine the current business with the challenges of the current team, imitate the actions of the pioneers, imitate the pioneers at the same or similar levels, and constantly “look in the mirror”. List a few examples of people, one by one to see, gradually go beyond. At the beginning, we might as well bring in the example when we encounter a problem, from “what would he think?” This question began, gradually thinking about why? From learning to knowing how to learn, to consolidating, settling, forming rules, and then to the next example. This process is to train the pattern and vision, break through their current perspective and position to think about problems, and do things out of their current butt.

Write at the end

As a summary of the past year, the above words also put a comma on the past six years. In 2020, we need to comprehensively promote and iterate ourselves at work, learning, cognition, body and other levels, strengthen our input and output, and use OKR as a tool to drive ourselves to achieve more progress. Six years ago, I joined because of attraction. In the past six years, I have persisted because of my dream. In the future, I hope I can inherit it because of my ideal.
